Why you're always late — and why it isn't laziness
If you're chronically late, you've probably been told to "just leave earlier" your whole life. Behavioral science has a more useful answer: your brain systematically miscalculates time — and it does the same thing to almost everyone.
The planning fallacy: a 45-year-old finding that describes your morning
In 1979, Daniel Kahneman and Amos Tversky gave a name to something you live every day: the planning fallacy — our tendency to underestimate how long things will take, even when our own past experience says otherwise.[1]
The landmark experimental work came in 1994, when Roger Buehler, Dale Griffin and Michael Ross asked psychology students to predict when they would submit their honors thesis.[2] The students estimated just under 34 days on average. Reality: about 55 days — and only around 30% finished by their own predicted date. Most strikingly, when students were asked for a worst-case estimate, "assuming everything went as poorly as it possibly could," the average answer (about 49 days) was still shorter than the average actual completion time.[2]
You don't have a discipline problem. You have a prediction problem — the same one nearly every human has.
Why your brain does this
The same series of studies identified the mechanism, and it maps directly onto getting out the door:[2]
- You plan the movie, not the documentary. When estimating, people construct a smooth, best-case mental scenario of the task — shower, dress, coffee, go — rather than consulting how such mornings actually tend to unfold. Kahneman and Tversky called this relying on the "inside view."[1] The lost keys and the "quick" email check are not in the scenario, so they're not in the estimate.
- Your memory quietly discounts the evidence. Buehler and colleagues found that people attribute past overruns to unusual, one-off circumstances — "that morning was an exception" — so past delays never inform the next prediction.[2] You have years of data proving you need 55 minutes, and you keep planning for 40.
- You judge others accurately — just not yourself. In the same research program, observers predicting someone else's completion times were markedly less optimistic (if anything, slightly pessimistic).[2] This is why your partner can predict your lateness with irritating accuracy, and why it changes nothing.
Individual differences pile on top of the universal bias. In time-perception research by personality psychologist Jeff Conte at San Diego State University, punctual, driven "Type A" participants judged that a minute had passed after about 58 seconds — while laid-back "Type B" participants let roughly 77 seconds go by first.[5] If your internal clock runs 30% slow, every unaided estimate inherits that error. And for people with ADHD, a 2021 review argues that altered time perception is not a side issue but a focal symptom of the condition[6] — we cover that research separately in our article on time blindness.
What the research says actually works
None of the tested remedies involve willpower or shame. Three have direct experimental support:
- Unpack the task into concrete steps. In a series of experiments published as — genuinely — "If you don't want to be late, enumerate," Kruger and Evans showed that simply making people break a multifaceted task into its subcomponents before estimating (for instance, listing each person on a Christmas shopping list) produced significantly longer, less biased time estimates.[3] "Get ready" invites a fantasy number; "shower, dress, pack, last check" gets audited by reality one piece at a time.
- Plan backwards from the deadline. In four studies, Wiese, Buehler and Griffin compared planning a task from start to finish against planning it in reverse, from the deadline back. Backward planning produced longer and less biased completion estimates, apparently because it draws attention to the obstacles, interruptions and competing demands that forward planning glosses over.[4]
- Force the estimate to face your past. In the original 1994 studies, the optimistic bias was eliminated in a condition where participants had to recall relevant past experiences and connect them to the current prediction.[2] If your shower has taken 26 minutes every day this month, next morning's plan should say 26 — regardless of what you'd like it to say.
